AI Does Not Fix Bad Processes. It Automates Them.

There is an old automation lesson that has become even more important with AI:

If the process is bad, making it faster does not make it good.

Why AI can hide process problems

Generative AI is flexible enough to work around messy inputs.

That is useful, but it can also mask the fact that nobody has agreed the correct workflow.

A model can take five inconsistent spreadsheets and produce a summary. The impressive part is the summary. The important question is why the business still has five inconsistent spreadsheets.

Start by mapping the work

What triggers the process?

What information is required?

Who makes each decision?

Where do handoffs fail?

Which steps exist only because of an old system or policy?

Then simplify.

Decide what requires judgement

Some steps are deterministic and should use normal automation.

Some involve language, interpretation or pattern recognition and may suit AI.

Some require accountable human judgement.

Useful workflows combine all three rather than trying to make AI do everything.

Give the system a way to fail safely

AI outputs are probabilistic. If the cost of an error is high, add approval, confidence thresholds, logging and restricted permissions.

“Human in the loop” should not be a vague reassurance. Define exactly what the human is checking.

Measure the process, not the novelty

Did cycle time fall?

Did errors reduce?

Did the team handle more work?

Did customers get a better outcome?

Did cost fall?

If none of those improved, the fact that AI was involved is not commercially interesting.

The right sequence

Understand → simplify → automate → measure → expand.

Not:

Buy AI tool → search for use case → create committee.

AI can make a good process dramatically more capable.

That is exactly why I want the process to deserve acceleration first.
