Ecommerce Revenue Suddenly Dropped. Here Is What I Would Check First
When revenue falls sharply, the worst first response is usually a room full of people offering theories.
I prefer a fixed diagnostic sequence.
Step 1: rule out technical failure
Before discussing consumer confidence or creative fatigue, check whether customers can actually buy.
Site availability. Checkout. Payments. Analytics. Feed issues. Major deployment changes.
A technical problem can turn into an expensive strategy meeting surprisingly quickly.
Step 2: break revenue into traffic, conversion and average order value
Which driver explains the movement?
If traffic collapsed, the investigation is different from a conversion drop.
If both are stable and average order value moved, look at product mix, pricing and promotions.
Step 3: find where the change is concentrated
Channel. Device. Category. Product. New versus returning customer. Geography if relevant.
The more concentrated the movement, the closer you are to the explanation.
Step 4: check stock and merchandising
Was a hero product unavailable? Did a key category lose visibility? Did a campaign send traffic to weak inventory?
Digital performance is often constrained by the products available to sell.
Step 5: check marketing changes
Budget moves, bidding changes, campaigns ending, creative fatigue, feed changes or a decline in brand demand can all matter.
Do not assume a channel is at fault because its revenue fell. Work out what changed upstream.
Step 6: check the commercial calendar
Promotion timing, payday, weather, events and last year's unusual activity can make comparisons misleading.
Step 7: decide whether this is noise or a trend
Not every bad day needs intervention. The action should match the confidence you have in the signal.
The value of a repeatable process
A good trading team should not reinvent diagnosis every time performance moves.
The same sequence can be built into a morning dashboard, trading meeting or automated exception report.
The aim is simple: reduce the time between something changed and we understand enough to act.
