Acquisition, Conversion or Retention: Which Should You Fix First?

Digital growth conversations often become a tug-of-war between three camps.

Marketing says the business needs more traffic.

CRO says the site needs to convert better.

CRM says the business should make more from existing customers.

All three can be right.

The question is which one matters most right now.

Start with the size of the constraint

If a business has plenty of high-intent traffic and poor conversion, improving the site can have an immediate compounding effect.

If conversion is already strong but new-customer acquisition is shrinking, another checkout test may be a distraction.

If acquisition is healthy but customers rarely return in a category where they should, retention may have the best lifetime impact.

Do not optimise percentages without volume

A 10% relative lift in conversion sounds exciting. But if the affected page gets very little qualified traffic, the commercial impact may be tiny.

Likewise, a retention programme can look attractive in theory but matter less in a category with very low natural repeat purchase.

Compare opportunity on the same commercial basis

Estimate what happens if you:

  • add 10% more qualified traffic
  • improve conversion by a realistic amount
  • increase average order value
  • improve repeat purchase

Then account for implementation cost, confidence and time to value.

Dependencies matter

Sometimes the best opportunity cannot be tackled first.

Poor product data may need fixing before personalisation. Broken tracking may need fixing before serious CRO. Stock issues may make acquisition scaling irrational.

My answer: fix the binding constraint

There is no universal hierarchy.

The strongest digital teams move attention as the constraint changes.

That is why I think of growth as a system rather than a collection of channel targets.

The question is not which discipline is most important in general.

It is: which part of the system is currently preventing the next stage of growth?
